Most organizations are quietly ruled by mediocrity - comfortable routines, tolerated politics, and leaders who mistake activity for progress. This podcast is about the alternative: building Flywheels of Excellence, where trust, talent, and true meritocracy compound into cultures people actually want to work in.

Hosted by Rafael Zanoni Ambrogi Gonçalves - a CEO, private equity investor, and board advisor who has led growth and transformation across AB InBev, Americana Foods, Agthia Group, and Galapagos Capital, with a career forged in M&A at J.P. Morgan, Citigroup, and Barclays Capital - each episode turns a hard truth from the boardroom into a practical lens for building an ownership mindset in your own team.

Expect no empty positivity and no recycled corporate advice. Rafael draws on real decisions made under real pressure - from transformations in the UAE, to turnarounds in Khazakhstan, to integrations in Africa, from compensation design to succession failures - and pairs them with ideas from philosophy, game theory, and behavioral economics to explain why so many organizations stay stuck in the Kingdom of Mediocrity, and what it actually takes to escape it.

If you lead people, sit on a board, or simply refuse to accept "that's just how things are done here," this show is for you. New episodes bring the Unlock Growth newsletter to life - sharper, more personal, and built for leaders who want to face the brutal facts and act like owners.

<itunes:title>The Flywheel Playbook - A Field Guide to Ownership Culture</itunes:title>

The Flywheel Playbook - A Field Guide to Ownership Culture

This episode is a series of 6 short chapters that will distil the core intellectual framework at the heart of the Unlock Growth approach into its most essential form.

They define what an ownership mindset actually is and what conditions produce it, describe the Kingdom of Mediocrity and the Flywheel of Excellence as precise organizational states rather than metaphors, and explain why trust is not merely a cultural value but a structural prerequisite for everything else. They address the Machiavellian objection honestly (the political operator does not disappear in a good culture; the conditions that make their tactics rational do) and close with the six principles that have guided successful transformations in practice. Whether you are building from scratch, diagnosing what is holding your organization back, or preparing to lead a transformation, this is the map. A field guide to Ownership Culture.

True Ownership

      <itunes:title>True Ownership</itunes:title>

True Ownership

Many years of facing the best and "not-so-great" practices in leadership and management taught me valuable lessons. I have decided to share my learnings and insights to generate collaborative conversations around this topic and hopefully guide talented leaders to unlock profitable and sustainable growth in their own organizations.

True ownership mindset is displayed by people who think and behave like the owner of the business. It is a critical feature of an organization that delivers profitable and sustainable growth. According to a study by the Corporate Executive Board, organizations that cultivate an ownership mentality have employees who are 16% more productive, 18% more likely to stay with the company, and 30% more likely to perform at high levels.

Many companies attempt to create this mindset by aligning variable compensation with organizational targets and/or through stock option programs. But these tools alone are largely ineffective because they correlate weakly with everyday decisions and actions.

The critical missing element is a strong culture that promotes ownership. People need to believe that they have a stake in the future of the company, that they are given the information and autonomy to act as key contributors to positive change, that they will be openly recognized and rewarded for behaving like an owner, and finally that their leaders themselves display and promote ownership-minded behaviors, even for the smallest and most trivial decisions.

If people feel marginalized, if they feel like victims instead of actors of change, if their ownership-driven behavior goes unrewarded and politics drives recognition, if they don't trust their leaders, if their leaders behave selfishly and inconsistently, people will hardly behave like owners, regardless of the compensation model.

The key pillar of an ownership-mindset culture is Trust. Trust is created with transparency and consistency. It is a bond between the organization, its leaders, and its people. A bond that ensures clearly-set policies and rules will be adhered to in a fair, unbiased and consistent manner. Trust ensures people exert the extra effort because they know the organization will recognize them in the end.

But creating such a culture, especially in old and large organizations isn't easy. It requires effort and discipline from its leaders. It requires attention to important details in everyday behavior that build trust. But the value it can generate pays for the effort many times over.

Intro to Unlock Growth

      <itunes:title>Intro to Unlock Growth</itunes:title>

Hello, and welcome to Unlock Growth.

My name is Rafael. And before anything else — yes, you're going to hear an accent. I'm not a professional broadcaster, and English isn't my first language. But I decided that if this newsletter is going to become a podcast, it should sound like me. Not a studio voice. Not someone else reading my words. Me. Because I think the ideas land better when you know there's a real person behind them, who has actually lived through the mistakes and the wins I'm about to describe.

So, what is this show?

Over the past few years, I've been writing about something I call the Kingdom of Mediocrity - the default state that most organizations quietly fall into. Not through some dramatic failure, but through a thousand small, tolerated compromises. Comfortable routines. Political games. People who look busy but don't actually own anything. And on the other side of that, I've been writing about what I call the Flywheel of Excellence - cultures built on trust, real meritocracy, and what I call the True Ownership Mindset, where people think and act like the business is theirs.

I've spent my career inside these dynamics — leading teams and transformations at AB InBev, Americana Foods, Agthia Group, Galapagos Capital, and earlier, advising on some of the biggest deals in the world at J.P. Morgan, Citigroup, and Barclays Capital. I've seen both kingdoms up close. I've built some flywheels, and I've made plenty of mistakes building others.

Each episode of this podcast will walk through one article from the Unlock Growth newsletter - the same ideas, but spoken, so you can listen on a run, in traffic, or between meetings. I won't just read the article to you. I'll try to bring you into the room where the idea came from - the specific meeting, the specific decision, the specific moment I was actually trying to solve.

I'm not going to give you empty positivity or generic leadership platitudes. I'm going to give you the brutal facts, some uncomfortable questions, and a genuine attempt to help you build something better - whether you're running a team of five or a company of fifty thousand.

If you want to read along, you can find the Unlock Growth newsletter on LinkedIn (https://www.linkedin.com/newsletters/unlock-growth-7059845444935258112/), where a new edition comes out every week. And if you'd rather have the full journey in one place, the book - Fighting Kingdoms of Mediocrity: Building Flywheels of Excellence - is available for purchase now at Amazon (https://www.amazon.com/dp/B0H6CG9WBX).

So thank you for being here. Let's get into it.
